On the Shikishima: for the most part, looks good.  The IJN apparently likes it's 8" guns.  :)    The main belt could stand to be a bit higher, as it stands you'll have very little underwater coverage, or an unarmored expanse above the upper belt.  Also, the seakeeping is SO CLOSE to 1.50, I'm surprised you didn't raise the freeboard enough to get it.

I extended the upper belt by 2ft, to 10ft total, giving me 20 feet or armor coverage.  Would that be tall enough?

My gut instinct is that a few QF guns of less than 6" would be useful.   Otherwise, I like it as a big brute of a pre-dreadnought.

I agree with Rocky's sentiments about the secondarries. Im also unsure of how well 2x3 8" turrets per side. Personaly, I would drop it to 8x8", and use the freed strengh to add additional light guns and make the belts taller. They are still to short for my liking (says the 15ft belts on his BBs)

I dropped 4 6" mounts and added 10 3" QF deck mounts.  Also added half a foot to the armor belts.

I figure that she's going to be escorted, and her escorts can defend her from torpedo attacks.  The big ships need to be able to lay down sufficient volume of fire to keep larger ships from closing successfully.

6" guns could almost be considered mains in this era, so it would not be without cause to drop to 8X8" and have a heavyer 6" battery to show for it. If you are dead set on 12x8", then I think they ship needs to be longer. It is a bit longer then the Lord Nelson's, which are the closest contemporaries to a 12xY" gun intermediary, but I just feel for adiquate arcs of fire for the midship-most turret the ship would need to be longer.
